Worked example · prioritization conflict
Situation: Activation after invite accept sat at 41%. Engineering wanted a redesign; sales wanted a demo-day feature.
Task: I owned the Q3 roadmap tradeoff and had to pick one bet that moved week-1 activation without slipping the quarter.
Action: I pulled funnel data by segment, ran five invitee interviews, and scored both bets on activation lift vs. eng weeks. I cut the redesign, kept a guided first-session checklist, and wrote the decision memo for sales and eng.
Result: Week-1 activation moved from 41% to 58% in six weeks. Sales kept the demo path via a lightweight tour instead of a new feature.
